Salon Team Training Evaluation Workbook
Print this, fill it in by hand, and use it to measure whether your training actually changed staff behaviour and revenue — not just whether people showed up.
How to use this workbook: Record your baseline numbers (Part 1) and score each stylist (Part 2) before you start. Plan the training (Parts 3–4), run it, then re-measure at 90 days (Part 5). Part 6 checks whether learning has become a habit, not a one-off.
Part 1 · Baseline Metrics (Before Training)
Write today’s numbers. The benchmark is what salons with structured training typically reach — use it as your target.
| Metric | Your number now | Structured-training benchmark | Your target |
|---|---|---|---|
| Staff turnover rate (per year) | 20–25% | ||
| Average ticket size | +12–18% YoY | ||
| Rebooking rate | 40–55% | ||
| Retail-to-service ratio | 15–25% | ||
| Client complaints per month | 1–2 | ||
| Time to full productivity (new hire) | 6–8 weeks |
Part 2 · 5-Domain Skills Scorecard
Score one stylist per copy. Circle 1–5 for each domain (1 = needs training, 5 = can teach it). Staff name:
| Domain — what “good” looks like | Score |
|---|---|
| 1. Technical Craft SkillsConsistent cut/colour/finish; structured practice with feedback, not just repetition. | 1 2 3 4 5 |
| 2. Consultation & CommunicationAsks 3+ open questions before touching hair; sets expectations; handles concerns calmly. | 1 2 3 4 5 |
| 3. Sales & Service RecommendationRecommends problem-first (“this repairs the damage”), not “want to add?”; retail feels like care. | 1 2 3 4 5 |
| 4. Technology & SystemsUses the salon software unprompted — billing, rebooking, CRM notes — without reverting to paper. | 1 2 3 4 5 |
| 5. Leadership & CultureMentors juniors; admits gaps without fear; contributes in retrospectives. | 1 2 3 4 5 |
Priority for this stylist (lowest scores first):
Part 3 · Kirkpatrick 4-Level Evaluation Worksheet
One worksheet per training initiative. Most salons stop at Level 1 — the ROI is at Level 4. Training topic:
| Level | What to measure | Target | Actual |
|---|---|---|---|
| 1 · Reaction | Did staff find the session useful? (post-session survey) | 4.0+ / 5.0 | |
| 2 · Learning | Did they acquire the skill? (role-play / assessment) | 85%+ pass | |
| 3 · Behaviour | Are they applying it on the floor? (observation / mystery shop) | 70%+ after 30 days | |
| 4 · Results | Did business outcomes change? (ticket, rebooking, retention) | Measurable lift at 90 days |
Part 4 · Weekly Training Cadence Planner
One skill per week keeps learning a habit. Fill a row for the next 6 weeks.
| Week | Domain & one skill in focus | Who leads | Time |
|---|---|---|---|
| 1 | |||
| 2 | |||
| 3 | |||
| 4 | |||
| 5 | |||
| 6 |
Part 5 · 90-Day Re-measure & ROI
Re-enter the same metrics from Part 1, then work the simple ROI sum below.
| Metric | Before | After (90 days) | Change |
|---|---|---|---|
| Staff turnover rate (per year) | |||
| Average ticket size | |||
| Rebooking rate | |||
| Retail-to-service ratio | |||
| Client complaints per month | |||
| Time to full productivity (new hire) |
Training ROI (revenue per stylist-hour)
(After − Before ) per stylist-hour × hours/week × stylists × 13 weeks = added revenue.
Minus training cost = net return .
Part 6 · Learning-Culture Checklist
Tick each once it is true in your salon. Ongoing education sticks only when these become routine.
- A fixed weekly training slot is protected and never cancelled for a busy day.
- Each session focuses on ONE skill, not general “practice.”
- Every stylist can see their own numbers (ticket, rebooking, retail).
- Senior stylists teach — they lead at least one session each.
- A junior can say “I don’t know how to do this” without penalty.
- A short monthly retrospective runs: what went well, what to try next.
- A written career pathway exists (assistant → junior → mid → senior).
- Training progress is reviewed against the metrics above, not just attendance.
